ISO 27001 and AI: Challenges and Solutions

AI has entered SMEs faster than many other technologies. Employees use generative AI for writing texts, analysis, customer service, and software development often before the company has clear guidelines. This creates a practical problem: data moves to new services, decisions are partially automated, and responsibilities remain unclear. Why is AI changing cybersecurity right now?

AI is not just new software, but a new way of processing information. At the same time, the company may lose visibility into what data was used, for what purpose, and under what conditions.

From ISO 27001’s perspective, this particularly concerns identifying information assets, managing access rights, assessing supplier risks, and handling changes. Using AI without guidelines easily leads to a situation where technology is present daily but controls are missing.

Typical changes in SMEs include:

  • employees using public AI services without an approval process
  • customer or personal data ending up in prompts

A good rule of thumb: if you can’t say what data is given to AI, who owns the service, and how results are reviewed, the usage is not yet under control.

How does ISO 27001 help manage AI?

ISO 27001 is a cybersecurity management model where the organization defines its own scope, assesses risks, and implements appropriate controls. With AI, this is useful because not all AI use is the same. One tool may be low-risk, another may process critical customer data.

The standard helps especially with:

  • identifying where AI is actually used
  • assessing risks systematically rather than intuitively
  • defining responsibilities for owners, users, and IT
  • documenting decisions so operations withstand audits and daily changes

Usually, you don’t need to build a whole new system for AI. Often it’s enough to add AI-related practices, risks, supplier assessments, and usage instructions to the existing ISO 27001 model. This is an important message for SMEs: you don’t have to redo everything but must do some things differently.

Where should controls be updated first?

When AI becomes part of daily business, not all controls are equally urgent. Start where risk and usage volume intersect. For most SMEs, this means usage policies, supplier management, access rights, and staff instructions.

Ask yourself: does staff currently know what they can enter into AI? If unsure, start with usage policy before technical fine-tuning.

Warning

A common mistake is making an AI policy that bans everything. This doesn’t stop use, but drives it underground as shadow IT or unauthorized tool use. A better solution is clearly defining what is allowed, with which tools, and what data.

What about personal data, customer data, and contracts?

AI-related cybersecurity is not only a technical matter. It also involves contracts, data protection, and client trust. If personal data is entered into the service, the company must understand the service provider’s role, what data is stored, and whether it’s used for model training.

In practice, check at least these before deployment:

  • whether the service handles personal data
  • in which country or region data is stored
  • if entered data is used for service development or training
  • if a data processing addendum is available
  • whether the feature can be disabled for certain user groups

If the supplier does not answer these within 5 business days, this is already a risk signal. A good supplier can clearly explain data handling.

Create a one-page AI usage instruction for all staff. Include three things: what tools may be used, what data must not be entered, and when results require human review.

How to integrate AI into the ISO 27001 system?

Identifying risks alone isn’t enough if practical steps remain open. That’s why AI should be integrated into existing management, not treated as a standalone experiment. The following roadmap works well in SMEs aiming for quick visible results.

List all AI tools and use cases in use

Conduct a 1–2 week survey asking teams to name all AI tools they use. Record at least the tool name, purpose, owner, and whether customer, personnel, or other confidential data is handled.

Assess risks per use case

Select the 3–5 most important use cases and assess impact, likelihood, and existing controls for each. Don’t create one generic AI risk for the entire organization; marketing, development, and customer service risks differ.

Decide allowed uses and document guidelines

Define which tools can be used, with what data, and whose approval is needed. Include a clear prohibition: confidential material must not be entered into public services without separate evaluation and approval.

Update controls and responsibilities as part of daily work

Integrate AI into access management, supplier assessments, training, and incident handling. Assign an owner to each key AI service who reviews usage at least quarterly.

Monitor usage and improve monthly

If you already have ISO 27001 or plan to build one, AI should be included from the start. Later fixes are usually slower and more expensive.
